I Almost Picked a Cheaper Coating Material Over Axalta Products — Then I Ran the TCO

Last October, I had three supplier quotes open on two monitors and a spreadsheet that wasn't cooperating. The line item that kept stopping me was coating material.

I'm a procurement manager at a 40-person metal fabrication shop. I've managed our coating and pretreatment budget for six years. That's maybe $180,000—no, $178,000 last year if I include the caustic wash stage. I'm usually comfortable with cost analysis. But this job had a 2,300-piece run of outdoor HVAC enclosures, and the spec required a powder coating material that could pass a 1,000-hour salt spray test. Per-pound price vs. actual consumption

The lower-priced supplier's data sheet suggested an average film thickness of 4.5 mils to reach the 1,000-hour salt spray target. Axalta's powder needed 3.2 mils. That doesn't sound dramatic, but for 2,300 enclosures it changed everything. At 4.5 mils, we'd likely need around 1,880 pounds. At 3.2 mils, the estimate was 1,340 pounds. Multiply:

  • Lower-priced quote: $3.20 × 1,880 = $6,016
  • Axalta products: $4.05 × 1,340 = $5,427

The cheap option was $589 more expensive before freight, labor, and rework. That's why I keep the TCO spreadsheet. The quotation said one thing. The applied cost said another.

The hesitation and the test panels

I went back and forth for a week. On paper, the Axalta Coating Systems company came out ahead, but I still felt nervous about spending more per pound. A $6,000 powder order isn't huge, but if I made the wrong call, the blame would be on me. So I asked for test panels from both suppliers.

The lower-priced supplier's panels looked okay in the lab. The Axalta panels also looked okay. I almost stopped there. But the salt spray results told a different story. I should add something: the pre-treatment side matters just as much. Our wash stage uses caustic soda. Concentration, temperature, rinse quality, and compatibility with the coating material were. Axalta's technical team walked through that with us.

The lessons I wouldn't trade

I've made enough mistakes to be cautious. Here's what I'd tell another buyer:

  • Compare applied cost, not per-pound price. Film thickness and coverage can flip the math.
  • Ask for test panels and salt spray data before committing to a coating material.
  • Include your own labor and waste in the TCO. Even a small difference in booth efficiency adds up.
  • Don't ignore technical support. A coating material is only as good as the person who helps you fix a problem.

My experience is based on mid-size industrial fabrication runs. If you're in automotive OEM or mass production, your variables are different: line speed, oven cure profile, robotic application, warranty risk. I can't speak to that as confidently. But the principle—total cost of ownership, not first glance—holds.
