I'm the office administrator for a 120-person industrial coating applicator. I manage all coatings, adhesives, and sealants ordering—roughly $1.2 million every year across 14 vendors. I report to both operations and finance. This is the story of how a “cheaper” coating cost us $18,000 and changed the way I buy everything.
The problem I thought I had: the unit price was too high
Every RFQ starts with price. My finance director used to say, “find the cheapest option that passes spec.” That sounds rational. It isn't. In 2022, we found a vendor offering a liquid coating at 18% below our incumbent. I ordered 60 drums. The coating passed the initial adhesion test. But their invoicing was a mess—handwritten receipts only. Finance rejected $8,400 in expenses. I spent three weeks chasing paperwork. (I do not mean “three emails.” I mean three weeks of phone calls.)
People think cheaper suppliers are cheaper because their overhead is lower. Actually, many are cheaper because they haven't invested in the systems that keep procurement from breaking down. The causation runs the other way: a vendor who can't manage an invoice is usually a vendor who can't manage quality either.
The deeper cause: nobody owned the whole system
The cheap coating worked in the lab. On our line, it didn't. We got pinholes after cure, then adhesion loss on the ED coat. I called the vendor for support. They sent a PDF. I asked for a rep visit. They quoted a “consulting fee.” That's when I learned the difference between a coating and a coating system.
A coating system is not just the paint. It's the pretreatment, the polymer chemistry, the surfactant package, the application parameters, and the test method. I'm not a chemist. But I've been burned enough to know when a supplier is guessing.
One example: our line supervisor suspected the pretreatment bath was contaminated. We had to get a surfactant analysis by HPLC performed on the incoming raw material. That requires specific equipment and expertise. The cheap vendor couldn't even recommend a testing lab. Another supplier—the one we'd almost replaced—could, and did. They also told us which HPLC method they'd used internally for years.
The lab report fixed the problem. The root cause wasn't “bad paint.” The root cause was that we'd hired a supplier who couldn't see the entire process. They could sell us a drum, but they couldn't support a system.
The real cost of the wrong supplier
Let me put numbers on it. The cheap coating was 18% cheaper on the unit price. But the failed run scrapped $14,000 in parts. The line was down for two days. My VP had to call a customer and explain the delay. And I ate $2,400 in rejected expenses because the vendor couldn't produce a proper invoice. Total net loss: roughly $18,000. (This was back in 2022; raw material prices have moved since then, but the lesson hasn't.)
That's the part that never shows up in a price comparison. The cost of a coating is a line item. The cost of a coating failure is a P&L event. Purchasing software doesn't calculate that for you.
Even after I made the decision to switch our high-volume work to Axalta coating systems, I kept second-guessing. What if the color match wasn't as good as the samples? The two weeks between ordering and the first full production run were stressful. I didn't relax until the parts came off the line with zero defects.
What I'd do differently
Looking back, I should have audited supplier capabilities before signing anything. At the time, the sales deck looked great and the price was compelling. Given what I knew then, my decision was rational. But the missing piece wasn't in the deck: I needed proof that a supplier could support the system, not just ship the product.
Now I ask three questions before any coating order:
- What's your process when a batch fails on our line? (If the answer is “we'll send a replacement,” that's a red flag.)
- Can you test the full system—pretreatment, coating, cure—or just the paint?
- Do you have documented evidence for environmental claims? Per the FTC Green Guides (16 CFR Part 260; accessed at ftc.gov/green-guides as of January 2025), a claim like “eco-friendly” has to be substantiated. A vendor who shrugs at that is telling you how they'll handle other compliance questions.
I also switched from asking “what do you do?” to “what don't you do?” The vendor who says “this isn't our strength—here's who does it better” earns my trust for everything else. I'd rather work with a specialist who knows their limits than a generalist who overpromises.
That's why Axalta coating systems became the benchmark in our shop. I'm not saying they're perfect at everything. I am saying their rep once told me:
We don't make that specialty polymer additive—you should talk to Solvay Specialty Polymers USA, LLC.
That honesty did more for my trust than any marketing claim.
And about color matching? People ask me, “how do you make skin colour with acrylic paints?” The answer is the same as industrial color matching: you don't find one perfect tube. You layer, adjust, and test. A one-shot formula is the exception, not the rule. The same logic applies to suppliers. A one-stop promise is usually a trap.
