5 Things I Check Before Approving Any Industrial Coating Order (From a Quality Manager Who's Rejected 15%)

If you're specifying or purchasing industrial coatings—whether it's a powder coating for a 50,000-unit automotive run or a liquid coating for a structural steel project—this checklist is for you. I use it before every major order I approve. It's saved me from at least three costly reworks in the last year alone.

Here's what I check, in order. There are 5 steps.

Step 1: Verify the Supplier's Core Expertise

Look, the first thing I do isn't look at the price. It's look at what the supplier actually specializes in. I learned this the hard way.

I went back and forth between a large, multi-product chemical supplier and a specialist coating manufacturer for a high-durability order. The large supplier offered a lower per-unit cost. But they were primarily a commodity chemicals house. The specialist—which, full disclosure, was an Axalta partner—focused exclusively on industrial coating systems. They had case studies for exactly our application.

I still kick myself for almost choosing the generalist. If I'd gone with them, I'd have risked formulation inconsistency. The specialist's track record was unmatched. Now, I make it a rule: the vendor who says 'we do everything' often lacks depth. Check their website—do they show detailed specs for their core products? A vendor who claims to be an expert in every coating system, from powder to liquid to adhesives and sealants, might be overpromising. A focused company like Axalta, with distinct divisions for automotive refinish and industrial coatings, knows its limits. That's trust-building.

Step 2: Check the Formulation Against Your Real-World Conditions

This is where most people trip up. They look at the technical data sheet (TDS) and assume it applies to their environment. It doesn't. Always verify.

Specifically, check for solvent and additive compatibility.

  • Toluene sources: Is toluene a key solvent in the formulation? Toluene is common in some industrial paints for flow and drying. But if your application is in a confined, poorly ventilated space—or if you need to meet VOC limits in a specific region—a toluene-based system might be problematic. Ask your supplier: "What is the specific source and percentage of toluene in this formulation?" They should be able to tell you. (We rejected a batch in Q2 last year because the toluene level was outside our spec.)
  • Additive compatibility: I had a situation where a customer specified a coating they liked from another brand, but it was incompatible with our primer. We ended up testing 5 different additives to make it work. A supplier who understands your substrate and application method will flag this upfront. If you hear the phrase "what is moa oil additive?" from your rep—meaning they don't immediately know the impact—that's a red flag.

Here's the thing: a good supplier will say, "This formulation works for steel, but for galvanized metal, we'd recommend a different primer." If they say everything works with everything, beware.

Step 3: Insist on a Color and Consistency Verification Protocol

When I implemented our verification protocol in 2022, we reduced specification-based rejections by 34%. The key is to standardize how you check consistency, especially for color-matching systems.

Axalta's ColorNet system, for instance, is a proprietary tool that shops use to match colors with high precision. If your supplier offers something similar—or a standardized digital color matching process—that's a green light.

Ask for:

  • A physical color chip or panel from the actual production batch—not the lab sample.
  • A gloss and thickness measurement against your spec.
  • A written commitment: if the delivered color is visibly off from the approved panel by more than Delta E 1.0, they redo it.

I ran a blind test with our production team: same color code from two different suppliers. 80% identified the Axalta-matched panel as 'more consistent' without knowing which was which. Step 4: Map the Supply Chain for 'Problem' Inputs

Now, I always ask:

  • Where are your toluene sources? Is it pharmaceutical grade or industrial grade?
  • Do you tightly control the origin of your additives? (If they buy their 'moa oil additive' on the spot market from different suppliers, the consistency can vary.)
  • Do you have a lock on your supply of key monomers or resins?

A supplier who can trace their key ingredients back to a specific source or batch is worth more than one who says "it's industry standard." We had a case where the supplier's usual toluene supplier had a disruption, and they switched to a different source that changed the solvent release profile. It ruined 8,000 units in storage conditions.

Step 5: Set Clear Boundaries on What the Supplier Won't Do

Here's the most counterintuitive check: ask the supplier what they're not good at.

The vendor who said "this isn't our strength—here's who does it better" earned my trust for everything else. I'd rather work with a specialist who knows their limits than a generalist who overpromises.

For example, if a supplier focuses on liquid coatings for industrial applications, they might not be the best for a niche powder coating job. If they claim to be a one-stop-shop for everything from adhesives to aerospace coatings, be skeptical.

Looking back, I should have pushed harder on this early in my career. At the time, I was impressed by breadth. Now I see it as a risk. They won't claim to be a construction sealant expert. That's responsible.

Common Mistakes to Avoid

  1. Trusting a TDS without verification: Don't assume the spec on paper matches the drum. Get a batch sample.

  3. Overlooking alternative products: We had a client ask for a high-cost, branded spray system. A good supplier will tell you that. A bad one just takes your money.
