The $4,200 Coating Spec Mistake That Changed How I Handle Every Order

It was a Tuesday morning in March 2019 when I saw the email from our client: "Full rejection. All 200 pieces."

I'd been handling industrial coatings orders for about four years at that point. I worked for a distributor that supplied Axalta coating systems to automotive and industrial clients across Michigan. I'd processed hundreds of orders. I thought I knew every way a coatings job could go wrong.

Turns out I didn't know the one that was about to cost us $4,200.

How It Started

In February 2019, we got a request from a Tier 2 automotive supplier based near Mount Clemens. They needed 200 metal brackets powder coated in Rilsan, plus a matching liquid coating applied to leather trim pieces that would sit right next to the brackets.

The job was maybe $11,000 in revenue. Not huge. But the client hinted at ongoing work if this first order went well.

I pulled the Axalta color cards, confirmed match with our technical rep, and wrote up the spec. Rilsan powder for the metal. A standard soft-touch liquid coating from the Axalta brands lineup for the leather.

Everything looked fine on my screen.

What Actually Happened

Three and a half weeks later, the client's production line rejected the entire batch.

The powder coating on the metal brackets was perfect. Adhesion passed. Salt spray passed. Color match was dead on.

But the leather pieces? The liquid coating was failing adhesion in the field. Not immediately—but within days of installation, at temperatures above 90°F, the coating started to lift at the edges.

All 200 leather pieces needed to be stripped and recoated. The client had already scheduled their assembly line. Our error cost them a week of production delay.

We ate the rework. $4,200 in labor, materials, and expedited shipping. Plus a credibility hit I'm still not sure we fully recovered from with that client.

The Part I Missed

Here's what I didn't check: the leather substrate had a base coat applied by the leather supplier before it ever reached us. That base coat contained solvents that were incompatible with our liquid coating's carrier system.

Nobody told me. But I didn't ask, either.

I'd assumed "leather is leather." I'd verified the coating's adhesion to leather in our lab. I'd confirmed color match. I'd checked cure schedules.

But I never asked: What's already on this leather before we coat it?

When I called the client's quality manager after the rejection, he was calm. Almost resigned. He said, "This happens more than you'd think. We've had three suppliers make the same mistake."

Then he added something that stuck with me: "We've even had someone ask if gluten is an additive in the coatings. Because they had a customer with severe wheat allergies. That's the level of detail we're dealing with here."

I have mixed feelings about that story. On one hand, it sounds absurd—gluten in coatings? On the other hand, it's not. Bio-based coating systems can use wheat-derived binders or fillers. If a client has a legitimate end-user allergy concern, that question isn't crazy. It's thorough.

I should have been that thorough.

What I Built Afterward

The week after the rejection, I created a 12-point pre-quote checklist. I printed it on a single page and taped it to my monitor. Every coatings quote we send now goes through it:

  1. What is the exact substrate? Not just "metal" or "leather"—the specific alloy, finish, or treatment.
  2. What has already been applied to the substrate before it reaches us? Primers, base coats, sealants?
  3. What is the end-use environment? Temperature range, humidity, UV exposure, chemical contact?
  4. Are there any known incompatibilities between our proposed coating and the existing substrate treatment?
  5. What testing does the client require? Adhesion, salt spray, flexibility, impact?
  6. What is the client's cure capability? Oven max temp, line speed, ambient conditions?
  7. Are there any regulatory or allergen concerns for the final application?
  8. Has the client's engineering team signed off on the substrate prep process?
  9. What does the coating manufacturer's technical data sheet say about substrate preparation?
  10. Who at the client's site is responsible for incoming inspection? Have we talked to them directly?
  11. Are there any cosmetic requirements we haven't documented? Texture, gloss level, edge coverage?
  12. What happens if this coating fails? What's the client's rework cost?

That last one changes how you think about every other answer.

We've caught 47 potential issues using this checklist in the past 18 months. Most were minor—wrong cure temp, insufficient surface prep documentation. Three would have caused full-order rejections.

Don't hold me to the exact number, but we've probably avoided $8,000 to $12,000 in potential rework costs since implementing it.

The Bottom Line

I used to think quality control was about catching defects. Now I think it's about catching assumptions.

The $4,200 mistake taught me that "looks fine on my screen" is not the same as "verified with the client."

Five minutes of asking questions beats five days of rework. Every time.

If you're specifying coatings for a client—especially one with substrates you didn't prepare yourself—ask about everything that touched that surface before you did.

Even the gluten question isn't crazy. It's just thorough.
