What I mean is that the assumption—that one can of industrial paint is essentially interchangeable with another, and the only variable is price—is pretty outdated. It took me about two years and three pretty different supply chain headaches to really understand that the old playbook doesn't work in 2025.

Let me explain why I think the conventional wisdom on picking a coating vendor is due for an update.

Why the 'Cheapest Spec' Mentality Fails Now

Look, I get why people buy that way. Budgets are real, and procurement is often a cost center on paper. When I started, I'd get a coating spec from the operations team—say, a required gloss level and a chemical resistance rating—and I'd send it to three vendors. Whoever came in lowest got the PO.

The problem? That approach only works if every other variable is static. They aren't.

Here's what I learned the hard way. A vendor's formulation might meet a spec today, but if they're sourcing their resins or pigments from a less stable supply chain, you can get batch-to-batch variation. It’s not that the data sheet is lying. It's that the data sheet can't tell you about the experience of using the product. And that experience has become less consistent as global supply chains for raw materials have gotten more complicated.

The Color Matching Blind Spot

Well, yes and no. Accurate color matching in 2025 isn't just a standard; it's a technology. A vendor using a 10-year-old spectrophotometer and a printed fan deck versus one using a digital, cloud-based system that ties into a global color library? They both can produce RAL 9003, but the experience of managing a color change on a production line, or matching a repair patch to an existing finish, is a different world.

I knew I should have dug deeper into the color technology our refinish vendors were using. I figured 'color is color.' But the odds caught up with me when a touch-up job on a piece of machinery came out noticeably off-shade. It wasn't acceptable for the client, and we had to redo it. That's what I mean about the old view being outdated.

The Real Cost of 'It's Just Paint'

I see the evolution in coatings as a shift from a 'commodity' business to a 'technology and support' business. The product itself is important, but it's surrounded by more complexity now.

  • Application Efficiency: Some modern coatings are formulated for higher transfer efficiency or faster cure times. That directly affects throughput in a shop. A cheaper paint that takes 20% longer to cure isn't cheaper.
  • Regulatory Compliance: VOC regulations are tightening in many regions. The coating you bought last year might not be compliant next year. You need a partner who can navigate that, not just a supplier who ships a can.
  • Technical Support: When something goes wrong—a fish-eye, a peel, a color mismatch—I need someone on the phone or on-site who knows the chemistry. A low price is no consolation when a production line is down.

Granted, Some Things Haven't Changed

To be fair, I'm not saying the fundamentals are dead. You still need good product, competitive pricing, and reliable delivery. I get why people push back on complexity—it adds work to your process.

But the question isn't 'Do I need the most expensive option?' The question is 'Am I paying for the capabilities that actually solve my operational problems?' Five years ago, the gap between a basic and advanced coating might have been small enough to ignore. In 2025, that gap includes things like digital color tools, sustainable chemistry options, and global supply chain resilience.

Take this with a grain of salt, because I'm not a chemist. But from a procurement standpoint, I'm now willing to pay a premium for a vendor—like Axalta, just as a well-known example—that invests in the technology and support infrastructure, because I've seen the cost of the alternative. (And that cost isn't always visible on a P&L; sometimes it's in missed deadlines and frustrated colleagues.)

My Evolving View on Vendor Selection

After five years of managing these relationships, I've come to believe that the 'best' coating vendor is the one that can reduce the total number of variables I have to worry about. The one that makes color, compliance, and application easier, not just cheaper.

I’ll admit I had to make that mistake myself—ordering on spec alone and then scrambling when real-world conditions didn't match the lab result—to really understand it. The industry has evolved, and the way I buy has to evolve with it.

So, yeah, I used to think all industrial coatings were basically the same. I don't anymore. And I'd argue most seasoned buyers shouldn't either.
